In 1999, Iridium launched a network of 66 satellites for global mobile telephony. A technological masterpiece. A commercial catastrophe. The company went bankrupt a year after launch. The technology worked perfectly. There was simply no market for a three-thousand-dollar phone that did not work indoors.
Iridium proved that something was possible. They never proved that anyone wanted it.
That distinction, between "it works" and "it is worth it", is at the heart of every AI project that needs to move from experiment to production.
The momentum problem
A successful AI demo is dangerous. It creates momentum. The steering committee is enthusiastic. The team wants to push forward. The vendor smells a bigger contract. Everyone wants to scale.
And that is precisely the moment when most organisations make the most expensive mistake in AI adoption: they scale something they have not yet proven.
"Proven" is the key word here. A demo proves that the technology works. A pilot proves it is technically feasible. But scaling requires a different kind of proof. Proof that real people use it voluntarily. Proof that quality holds up under daily use. Proof that costs remain manageable when you go from ten to a thousand users. Proof that the work actually gets better as a result.
That proof is almost never there at the moment when pressure to scale is greatest.
The seven questions
Between experiment and scale sits a decision point. Seven questions you need to answer honestly.
Is the value proven? Hard data, measured against criteria you defined in advance. The sponsor's conviction is not proof. The evidence file is.
Is there an owner? Someone who will still be accountable six months from now if something goes wrong. Not the AI team. Not the consultant. A permanent owner in the business.
Has the work improved? Speed is easy to measure. Better is harder. Do the people who work with it find their work more meaningful than before? If the answer is no, you are scaling dissatisfaction.
Is the usage real? Are people looking at the dashboard, or are they actually using the system? The logs tell the truth. Enthusiasm in a steering committee is not usage on the shop floor.
Is it safe at scale? What works for ten users can become a risk at a thousand. Data that is acceptable in an experiment can become a privacy problem at scale. Costs that are manageable in a pilot can explode as usage grows.
Is the evidence complete? Have the tests been run, the metrics collected, the feedback heard? A green light based on gut feeling is a red light.
Can you detect drift? Everything degrades. Models become less accurate. Users become less critical. Costs creep up. Do you have a system to notice that before it becomes a problem?
If any of these questions produces a clear "no," you do not scale. You go back to the experiment. That sounds like a step backwards. It is the most valuable step you can take. You also need governance that supports this rhythm: short lines of communication, clear principles, and the confidence to stop when the evidence is not there.
Why stopping has value
Most organisations struggle to stop. Stopping feels like failure. Money wasted. Time lost.
But an experiment that stops with clear reasons yields more than a pilot that muddles on. You know what works and what does not. You know which assumptions held and which did not. You have decision data. That is exactly what you ran the experiment for.
The most expensive AI projects are the ones nobody dares to stop. Zombie Pilots: running quarter after quarter with the promise that it is "almost" working. Slowly consuming budget, energy and trust until there is nothing left.
Proof before scale is not a brake on innovation. It is protection against the illusion of progress.
Iridium spent five billion dollars proving that satellite telephony was technically possible. They spent almost nothing testing whether anyone would buy it. The technology survived. The company did not.
The lesson is the same as for every AI project: prove the value before you increase the investment. The experiment is cheap. The scaling mistake is expensive.
